A 2026 survey of small businesses found something that should make every owner pause. On average, 87% of what companies spend on AI tools is wasted. Not underused. Wasted. Paid for, barely touched, or actively costing more than it returns.

The average waste came out to about $18,000 a year. For a lot of local businesses, that's a full-time hire, a new truck, or six months of ad spend, just sitting there in tools nobody's really using right.

How the waste sneaks in

Nobody sits down and decides to waste $18K. It builds up the same way gym memberships do.   • What does this actually do, in plain terms, and who on your team uses it weekly?
  • Can you point to a result it created, like a booked appointment, a saved hour, or a review it generated?
  • What would break if you canceled it tomorrow?

If you can't answer the second question with something specific, that tool is probably part of your $18K. It's not evil, it's just idle. And idle tools still bill you every month.

Sort what's left into three buckets. Keep, because it's clearly paying for itself. Fix, because it could work but nobody set it up right or trained the team on it. Cut, because it's just sitting there. Most owners are surprised how fast that third bucket fills up.

Why this pays off faster than adding new tools

It's tempting to think the answer to bad AI ROI is a better tool. Sometimes it is. But most of the time the bigger win is consolidation. One well-set-up system that actually talks to your calendar, your CRM, and your front desk beats four disconnected tools that each do a sliver of the job.
